A marketing leader one day a week: who needs it and how the work is structured

There is a stage at which marketing stops being the founder's job and has not yet become a department. Revenue of €500K–5M, three or four contractors, each reporting its own metric, and nobody answering for what a customer costs. An in-house marketing director at this stage is expensive and often underused. An agency executes but does not lead. Between them sits a format we call marketing leadership: a marketing leader one day a week. Here is how it works and who it is for.

The symptom: contractors, but no leader

The signs are familiar. The ads specialist reports cost per lead, the SEO contractor reports positions, the designer reports layouts, and all three reports look good. Yet the founder cannot say what a new customer costs or in how many months that customer pays back. Budget is split by feel, and contractors are changed when someone gets tired of them.

The second sign is a strategy that lives in the founder's head. It exists but is not written down, so every contractor works from their own version. The third: marketing is discussed in spare minutes between operations, and every decision waits until next time.

Three ways to close the gap and what is wrong with each

An in-house director. In Moldova and Romania a director with experience at the €500K+ level costs several thousand euros a month with taxes, hiring takes two to three months, and the workload at this stage rarely exceeds half a week. A good candidate knows this and goes where there is a team.

An agency. It does what it is asked and does it decently. But an agency will not drop a channel that brings it revenue, and will not tell you that you do not need marketing yet but a repair of your unit economics. That is not a complaint about agencies; it is their model.

A leader one day a week. They do not replace hands; they set direction and take responsibility for the numbers. The contractors stay, but now they have one client, one metric and one person who can replace them. Search calls this an external or fractional CMO; the point of the format is its scope and accountability, not the label.

What that one day looks like

The morning starts with an hour-long weekly review: last week's numbers by channel, CAC, LTV and payback, what changed and why. Then written priorities for each contractor with the metric they will be checked against next Monday.

The afternoon is decisions. One bottleneck taken apart: the funnel, the offer, a channel that stopped working. Choosing or replacing a contractor, budget negotiations, taking part in hiring when a marketer joins the team. Once a quarter this day goes to OKRs and rebuilding the plan.

Between days there is Telegram with an answer within the working day. Questions do not pile up until the next meeting, and decisions are not taken blindly because «the person was not there».

The ladder: from a €500 audit to a retainer

The format is not sold on the first call, and that is right. When the format does not fit

Revenue under €500K. At that stage paying for direction costs more than paying for hands; one strong contractor and an audit every six months is better. No data: if analytics is not set up and the CRM lives in someone's head, the first two months go to infrastructure, and we say so at the diagnostic.

Expecting results in two weeks. Quick wins are possible, but systemic change takes sixty to ninety days, and promising otherwise would be dishonest. And last: if you need someone who launches campaigns and writes copy themselves, that is the execution format or an agency, not the base one.
